Both can do excellent HubSpot work. The right choice depends on how complex your setup is, how much cover you need when something breaks, and who will actually be doing the work.
The short answer: a freelance HubSpot consultant is generally cheaper and a great fit for a small, well-defined project, as long as you can work around their limited capacity, because their time is shared with other clients. An agency or partner team is the safer choice when the work spans several hubs or systems, involves migrating data or building integrations, or needs to be right first time. Whichever you choose, check who will actually do the work, because that matters more than the label.
HubSpot agency vs freelance consultant at a glance
| Freelance HubSpot consultant | HubSpot agency or partner team |
|---|---|---|
Who does the work | The person you hire | Varies: senior consultants, or juniors managed by an account manager |
Cost | Generally cheaper, often billed by the hour or day | Usually higher, often fixed-price projects or retainers |
Capacity | Shared between you and their other clients | Can scale up for a migration or a deadline |
Cover when they’re away | Depends on the freelancer and their network | Someone else on the team picks it up |
Range of skills | One person’s experience | A team whose whole business is HubSpot, so sales, marketing, service, data and integrations are all covered |
Managing the work | Simple with one freelancer, harder if you need several for different parts | One team and one point of contact |
HubSpot onboarding fee | Waived only if they’re an accredited HubSpot Solutions Partner | Waived if they’re an accredited HubSpot Solutions Partner |
When a freelance HubSpot consultant is the right choice
Freelancers often have great experience, and a good one can be excellent value. They suit you when:
Budget is the main concern. Freelancers are generally cheaper per day than an agency.
The job is clearly defined. Building a set of workflows, tidying up a pipeline, setting up a handful of reports or training a small team.
It sits mostly in one hub. Sales Hub setup for a team of ten, for example, rather than sales, marketing, service and a finance integration all at once.
You can be flexible on timing. A freelancer’s time is split between you and their other clients, so your work may need to fit around theirs.
You’ve seen their work. Ask for examples of similar projects and speak to a past client.
The main thing to weigh up is that you’re relying on one person’s knowledge. If they become busy with other clients, or move on to something else, it can be hard to find someone who understands how your portal was built. Ask them to document the setup as they go, so it isn’t only in their head.
When a HubSpot agency or partner team is the right choice
An agency’s whole business is HubSpot, and you get the knowledge of a group of people rather than one. That makes more sense when:
The work crosses several hubs or systems. Joining up sales, marketing and service, or connecting HubSpot to finance, an ERP or a helpdesk.
There’s a migration or data work involved. Moving from Salesforce, Pipedrive, Zendesk or spreadsheets means mapping data, testing and a planned cutover. This is specialised work, and it needs to be right first time: fixing a bad import after your team has started using HubSpot is far harder than getting it right before.
You’d otherwise need several freelancers. One for the data migration, another for the integration, another for ongoing account support. That means separate conversations with different people, and you become the one holding it all together.
You need cover. Support that keeps going when one person is ill or on holiday.
You’re buying Professional or Enterprise. HubSpot makes onboarding compulsory on these editions, and waives its own onboarding fee when you onboard with an accredited partner. You can check what that would cost you with our HubSpot pricing calculator.
When you’re investing thousands of pounds a year in HubSpot, you want the setup done properly. Buying the best bricks for a new house and sticking them together with cheap glue doesn’t save money in the long run, and the same is true of an expensive CRM built on a shaky setup.
The risk with an agency is different. You can end up paying senior rates for work done by someone junior, with an account manager in between relaying messages. Ask the question directly: who will be in our portal, and who will we speak to?
Three examples
A one-off workflow build. You need lead routing and a few follow-up sequences set up in an existing Sales Hub portal. A capable freelancer is a sensible, cost-effective choice.
Merging two HubSpot portals. After an acquisition or a restructure, two accounts need to become one without the sales team losing a day. That means mapping properties, deduplicating records, rebuilding workflows and planning a cutover, which is team work. We did exactly this for Octopus Energy.
A full rollout across sales, marketing and service. Several hubs, a data migration and an integration with your finance system, with training for every team. This is where an agency or partner team earns its fee.
What it costs, and how long it takes
Freelancers usually charge by the hour or day, so the final bill depends on how long the work takes. Agencies more often quote a fixed price for a defined scope, or a monthly retainer for ongoing support. A freelancer will usually cost less, but a lower day rate can still add up if the project runs long, and a fixed price only helps if the scope is clear.
Timelines depend more on complexity than on who you hire. A focused, single-hub setup can take a few weeks; a multi-hub rollout with a migration and integrations takes longer, mainly because of data preparation and testing. Ask any supplier for a written plan with milestones before you start. For reference, our HubSpot implementation starts from £1,900 for one hub, with a fixed price confirmed after a discovery call.
Questions to ask before you hire anyone
Whether you’re talking to a freelancer or an agency, these questions will tell you most of what you need to know:
Who will actually be working in our portal? Ask for names and their HubSpot experience, not just the company’s.
Have you done a project like ours? Same hubs, a similar size of team, and the same systems to connect.
Is it a fixed price or open-ended? Fixed-price projects with a clear scope protect you from creeping costs.
What happens if you’re unavailable? Holidays, illness, or the consultant leaving the business.
How will you hand it over? You should end up with a setup your own team understands and can run.
Are you an accredited HubSpot Solutions Partner? It matters for the onboarding fee and shows HubSpot has vetted them.
How do you handle our data? Ask about access, password management and data protection registration.
Red flags
They can’t tell you who will do the work.
Every answer is “it depends” with no starting price or scope.
No examples or references from similar businesses.
They want broad admin access before anything is agreed in writing.
Their proposal is all features and no outcomes: what will be different for your team when they’ve finished?
Still deciding whether you need outside help at all?
If you’re weighing up whether to bring anyone in, our guide to HubSpot partner or DIY covers when setting it up yourself makes sense. If you’d like an expert view of your current portal first, our free HubSpot audit is a 30-minute screen share with a senior consultant, with written findings afterwards.
Frequently asked questions
Is a freelance HubSpot consultant cheaper than an agency?
Usually per day, yes. Over a whole project the gap can close, because a team can work in parallel and may finish sooner, and fixed-price projects remove the risk of the hours running over.
Can a freelancer be a HubSpot partner?
Yes. Individuals can join HubSpot’s Solutions Partner Program. Check the HubSpot partner directory to see whether someone is listed and at what tier.
Do I need a partner to buy HubSpot Professional or Enterprise?
No, but HubSpot requires onboarding on those editions. If you onboard with an accredited partner, HubSpot waives its own onboarding fee.
The option in between: a senior-led partner
You don’t have to choose between one freelancer and a large agency. Some HubSpot partners are deliberately small and senior-led, where the people who scope the work are the same people who build it. You get the hands-on expertise of an experienced freelancer with the cover, range and accountability of a team.
That’s how we work at Pineo. We’re a HubSpot Platinum Partner, and the senior consultants you meet on the first call are the ones who do the work, from planning through to go-live and training. As Dan Southall, Head of Proposition and Marketing at apetito, put it: “Bringing Pineo in gave us senior HubSpot expertise without needing to hire for it in-house.”
